First Phase Of Growing A Successful Staging Business

Hello, hello, everybody. Welcome back to the podcast. I am so happy to be here with you. I'm sure I'm going to be saying that all the way through, too. I feel like I'm going to be like “I'm so happy to be with you or excited to be with you,” and it's episode 533 so I just feel like this podcast is something that is going to be great for us in our industry, and I'm just excited to share all of the stuff that I have learned.

Today is the beginning of a three-part series on growing a staging business, because literally, I really wish there had been, for me, a kind of Apple Maps or Waze version of what it was going to look like on this growth path of business. When I first started my staging business, we had really great foundational training about how to start marketing your staging business and how to do the mechanics of certain appointments but what really I felt like I would have loved to have had was a little more visibility on what it looked like as that marketing effort started to work and we started to bring in more clients and what it would look like when you needed to hire people, and how to do that, and all of that stuff.

So, this whole podcast is really dedicated to creating better visibility for our staging CEOs in the room, so that you can just be more prepared. I know I personally was very naive and thought, “oh, geez, I'm going to spend my days staging houses and that's what my staging business is going to look like forever and ever,” and obviously, I learned really quickly that, no, my time got leveraged really fast and I needed more of me, and how do you go through the phases of getting ready to replicate yourself and then remove yourself from certain parts of the business? There's a whole lot that goes into that.

When I am thinking about the phases of business, I'm really thinking about 3 phases in general, kind of an overarching. Inside of Rethink You, the yearlong mentorship program where I work with staging business owners on developing themselves and their businesses, we referenced the Relief Framework, and the Relief Framework shows that there are three stages of business – very distinct. There's growth, and growth is where we're working on our mindset and our marketing, and our calendar, and all that good stuff, and then acceleration is where we are developing our systems, our operations, and we're hiring people, and we're starting to delegate and all of that, and that acceleration phase, in many ways, feels like we're drinking from a firehose because we are wearing a lot of hats during that phase, and then we also are likely to be in a business that isn't consistent throughout the year, so we worry about hiring and what to do with the people that we needed during the busy season that maybe we don't need as much during the quiet seasons in our businesses.

That's a very interesting phase, and we'll go into that phase next week, in next week’s podcast, in greater depth. Then there's leverage, where you are likely to, as the business owner, feel like your income is passive. Even though it's still taking hands-on-deck to deliver the services, you aren't the one necessarily delivering the services all the time, and that's a really fun place to be in a lot of ways, and a lot happens in each of these phases.

With each transition, it takes you on a path from being new and not being sure, and having a lot of mind drama, not being comfortable, all of that stuff. A lot of doubt comes up, a lot of trial and error, and then you work through all of that messiness, and then you come to a place where you either arrive at some mastery, like you've got this, or just simply less drama. You reconcile the fact that this is the process of growing the business, and you settle into recognizing, acknowledging, and just moving forward with things despite the fact that it might not be perfect and it might not be exactly what you were hoping it would be, and this is really when you're operating from a grounded, neutral perspective as a business owner. This is a really good place to be.

I bring this up for a lot of reasons because you will go through a lot of drama in your business, and one of the goals is to help you anticipate what drama is coming your way so that you can operate from a grounded and neutral place.

So, today, we're going to talk specifically about that growth phase. Now, I'm going to give you some benchmarks of how long you've been in business – this obviously can vary by business owner because you can start a business, and based on connections and past experience, all that, you may be able to zip right through the growth phase faster, and I'm thinking it's somewhere between one and three years, but it can also it can take less time, it can take more time, so don't let that get you stuck. It's really more about what's happening in that phase and what's coming up for you as a business owner.

The first thing I just want to share with you, if you are in those early stages of your business, is that your business is going to be one of the best personal development tools you have, maybe outside of having children. Even that, I feel, like my business has probably brought up a lot more for me, than even raising my kids. It's going to bring up a lot of brain drama, and the big thing is for you to remember when you're in every phase of growth and every new kind of scenario that you’re in, is that your brain is designed to keep you safe. Your brain is designed to keep you small and hiding, so anytime that you are encountering a new situation and discomfort is coming up for you, your brain is really going to do a lot to try to talk you out of it, for whatever reason, it’s going to tell you all kinds of messages.

I recently heard this really great way of thinking about your brain and it was brilliant. Basically, your brain is like you know a roommate. Kind of like a deadbeat roommate, and that roommate is going to try to talk you out of most things that are good for you, and talk you into a lot of things that aren't good for you, and your job, your higher brain, your prefrontal cortex’s job is really to turn that roommate’s voice off, because it's not ultimately in the best interest for your growth. Your primal brain is really meant for stagnancy, and it's really meant for just Mac and cheese, comfort, cozy pants, Netflix, cozy blankets. I want you to remember that.

If you are experiencing some mind drama, it's totally normal, but you will have to learn to recognize your patterns and thoughts that are unconscious that are undermining your processes. If you're ultimately to grow a successful staging business, you're going to really need to open your awareness to how your brain shows up to protect you and what patterns of thoughts come up with each new situation you're in.

In episode one, we talked about the results triad because there is a real synergy between you gaining more knowledge and information, and the actions you take to get the results you want. The thing that sticks between knowledge and actions are your thoughts and beliefs, and those patterns. So, you may know what you need to do, and you may know the action steps that you need to take, but there is this little thoughts-beliefs loop that is happening inside your brain that can take you away from doing those steps, taking those action steps. That can be the thing that undermines you from doing your networking, your marketing, your social media posts, all of that. It will tell you because it's a fear of failure, and you're not comfortable, and you're not good with people, and you don't know what to say, all of that. So, you can go back into episode one to get a little more information about that results triad to see how your brain will show up in all kinds of amazing ways, very creative, to get you to stay stuck. So, I encourage you, just like I did in episode one, again, I encourage you to, ASAP, get yourself a journal so that you can start tacking this, because it will be so interesting to go back. I love going back to my early journaling, where I just see like “Oh, my gosh, that was my brain pitching a fit, unnecessarily freaking out, telling me all kinds of stories that weren't true, and on and on, and on.” Get a journal immediately.

Anyway, that's a little bit about what happens in every phase, but it really does come up in your growth phase, because in the beginning, you're really spending more time marketing than you are staging. Obviously, we want to be doing staging but in order to stage, really, really need to market.

Let me just dive into, really quick, the things that you don't need in order to start marketing your staging business. You don't need a website, you don't need certifications, you don't need brochures, you don't need signs, branded vehicle, don't need goodies, goody baskets for offices, and I encourage you not to spend your time on really any of that in the beginning. The biggest thing you probably need is to stage a couple of houses, stage a couple of rooms in your house, your family, your friends, something like that. Take pictures and have a way to share that with people, and even then, in my 12 years of running a staging, and doing interior design, I have never been asked where my certifications are from, where my degrees are from, and I think only one time was I asked to share a portfolio of images, in 12 years of business. So, you don't need any of that. Our brain wants us to have all of that in order to go out and market our businesses because it tells us we need that. Really, what we probably need is, more than anything, those images of a couple of rooms, social media up and running and some posts happening there, and en Email service provider to start capturing the leads and the contacts you were meeting as you go out and about.

Here's what we do need, so take all of those things off your list if you don't have them right now. Don't worry about it. If you do, that's awesome and wonderful, and great. No judgment, but your time in the earliest stages of your business are best spent preparing your brain to follow through on your marketing. It's more about who you need to be before you actually get out and do things, but prepare your brain to follow through, and here's what I mean by this. You need to remind your brain that there are people who need you. Literally, there's someone sitting in your zip code right now who has to sell their parents’ house that hasn't been updated in 40 years, they need to relocate because one of their family members was sick, they need to relocate for a job that is taking them across the country, they need to sell a house because they're getting divorced and they are worried that they are not going to be able to sell their house, or their realtor is worried that they're not going to be able to sell their house for the most amount of money possible in the shortest amount of time to help them move forward, literally and figuratively, and they are willing to pay you to solve that problem right now. You have to remind your brain that, that they are willing to pay you and that the only way they'll know that you are there and that you are their solution is if you follow through on the next three steps over and over again, and you want to continue to solve the problem of how to get in front of people. You need your brain to be motivated to answer that question. How can I best get in front of people to let them know I am a solution for that?

These are the three steps that you are going to follow over and over again to market your business. Super simple. You need to meet people. You need to meet people in person, you need to meet people online, and that's super easy to do in most locations because you have networking groups, Chambers of Commerce, Realtors, real estate offices, if you're setting up a staging business, there are houses to be sold in your area and there are people there who are selling them. So, that means there are Realtors, there are mortgage brokers, there are title companies, all of those people, there are financial advisors potentially. You need to be meeting those people who can help refer you to people who are getting ready to sell their house. You need to tell them that you're a stager and how you help, how you can help that family who needs to downsize quickly because somebody has become sick or injured and their house doesn't support them anymore, that you create rooms that drive traffic as part of a marketing strategy so that lots of people will come into that house and create a competitive bidding situation so that that client gets the most amount of money in and the fastest return on investment they can from what they do, and then you need to stay in touch with them. Again, this this whole area of meeting people and telling them that you’re a stager and then staying in touch with them, there is a lot of mind drama that can be involved in this, so just prepare yourself.

Anyway, you stay in touch with them through social media. Social media is one of the best tools that we have today to stay in touch. It is free advertising all the time. We used to even have to pay to be in the newspaper back in the day. No longer. You can be out on social media sharing all kinds of thoughts and advice about your philosophy, but also through your e-mail list. This is your business goal. The goal is through an e-mail list. An e-mail list isn't something like Google or anything like that. It is a customer relationship management tool and you can Google these if you're not familiar, but things like Flowdesk, 17hats, Dubsado, AWeber, MailChimp, ConvertKit, these are all places where, as you go out and you meet potential ideal clients that you want to stay in touch with, you add them to that e-mail list so that you can send to them all kinds of value-added e-mail information about staging tips and strategies, and how you help, and case studies, and examples of your work, and all of that.

Your e-mail list really is a very effective way, along with your social media, to not ghost people once you've met them, because think about it, if you have met people and you don't stay in touch with them, years and years later, even people you went to high school with, I know I get this, I've gotten friend requests on Facebook from people that clearly I went to high school with, they’re clearly friends with a lot of other people I remember from high school, and I do not remember this person at all. I'm sure they were important to me in high school but I don't remember them at all because essentially we've been ghosting one another for I don't want to say how long, wait too long at this point, but my point is, when you meet ideal connections, you just never know where your business is going to come from, so you don't want to ghost people. You want to stay in touch.

So, marketing is where you're spending the bulk of your business in the beginning, so don't feel like anything is going wrong if it's taking some time to get traction and to start to build your base of clients. It can take longer than you expect. For me, it was probably a good couple of years of dedicated weekly networking and staying in touch with people for the doors to finally begin to open up, and really slow. Hopefully, that doesn't discourage you. I hope it just gives you a realistic timeframe in which it might take, depending on the market that you're in. I was in the market 12 years ago where staging really was very new, so I had to spend a lot more time being in touch with my market, educating them on the value of staging, what the return on investment looked like, that it wasn't just about making a room look pretty, and on and on, and on.

The other thing that you're going to be spending a lot of time on during this growth phase of business is figuring out how you do things, and when you are in the process of figuring out how you do things, I really want you to keep in mind that you always have to be thinking about your future business. What do I mean by that? Some of us make decisions for our business and what kinds of services we want to offer while we're a team of 1 that actually won't serve as well or won't be easily implemented when we start hiring people, so we want to be thinking about that.

Here are some questions that you can ask yourself as you're developing your roster of services or how you're even doing certain tasks. The first is to ask yourself, “can this service or task be done by someone else, someday?” Let's give you an example of if you offer a shopping service for people right now. If you're doing occupied staging but you do it without inventory, for example, and you shot for what the people are looking for. Is that something that you're actually going to be able to delegate out to somebody someday? It might be, but there's also time constraints on that. If you're going to bill for that service, you want to be very clear, shopping time can only be four hours or something, and it can very likely take longer than that if somebody has to drive to stores, drive to multiple stores, needs to pull things together. So, that's the first thing you want to think about.

Actually, there was a service that one time I was the second stager on a project where the first stager brought in inventory to an occupied listing, and every few days, she was coming and taking things back so that she could put them in other listings, and then she'd bring them back if they had a showing, and she was ping ponging back and forth all around the suburbs of Philadelphia, and I thought there's no way that somebody can, one, track their inventory in that situation if they have team members who are doing it, and if you're paying a staging team, that's really difficult to schedule, it's difficult to track that, how do you bill for that? It's just not a very scalable service.

Other things that you want to be thinking about would be, how long does it take to deliver that service? You're going to want to calculate your pricing, and you want to be thinking about your future business when somebody else is doing that work for you and you're paying them. So, how long does it take? What would you pay those people? If you're doing all of the bookkeeping right now, what do you think you'd pay a bookkeeper to take that off your plate because you're experiencing such a volume of invoices that it's just not realistic for you to do anymore? Or what would you pay a stager per hour to do a certain task? Then obviously, when you pay someone else to do the service, does it make sense, like we talked about in that example, and how will they know how to do the service? This is where we talked about being really clear on what are the steps of the service and are those steps even repeatable processes? There is a way to make just about everything a systematic, repeatable process, and obviously, can this be systematized or could it be automated at some point?

For a lot of your activities, like client onboarding, you may have an administrative assistant, but a lot of those things can end up being automated, so that the administrative assistant may actually be the one who triggers in your e-mail system the flow for emails to be dripped out over a series of days to onboard a client, that they may not be actually manually sending every single e-mail.

You'll also be figuring out how you market your business best, because what you're going to find is, there are certain things that you do that create more clients more easily. Maybe, it's speaking, maybe it's doing a class at a library, maybe it's doing a webinar, maybe it's doing networking, doing it in certain places, that certain places may yield more clients than others. A lot of it is trial and error. There is no failure in your business. There is no failure. There is just simply learning. There's just learning and either leaning into it or moving away from it.

How will you stay in touch with your perspective clients? It would be good to think about that early on because in the beginning, you're doing mostly marketing. So, what would your ongoing outreach be? How often would you send out communications? Would it be weekly? Would it be twice twice a month? Something like that. I'm going to tell you that the more frequently you can be in touch with people, the more likely it is that they remember who you are, so if your brain throws up drama like “you're going to be a bother,” you can put that to rest because people really do need repeatedly to see your name inside their inbox and see what you're doing, alot of times, before they'll hire you.

What days will you work on the business? What days are business-only days and then what days will you be working in the business? When you're working on the business, what are you doing on those days? Are you creating social media posts? If so, how many social media posts do you want to create and schedule? Are you creating emails? Are you making calls? Are you networking? Are you reaching out to book presentations? What do those activities look like? I, in the beginning of my business, had marketing Mondays and financial Fridays. Now, I was marketing more than Mondays, but marketing on a Monday was a dedicated activity. I was only reaching out to schedule coffee dates and creating social media posts to be scheduled, and all of that, and creating my blog which would go out on a Tuesday. So, all of that.

How do you on-board your clients? How do they schedule an appointment? How do you take payment? I'm going to give you a hint: probably PayPal, Stripe, or something like that. You'll need to be thinking about that when you create your pricing because there will be a service fee that's taken out of that. When you schedule your appointments, how do you do that? Are you using something like Acuity or Calendly, or Dubsado, and where do they land?

I'm going to give you a hint that the best thing for you to create for your business is a Google Calendar, and start getting really comfortable with a Google Calendar because then you can add team calendars. As you bring on a new team member, you can add their calendars and you can see everybody’s calendar at a glance, where they are, what appointments they have, all of that, and they can see yours. In the beginning, for me, I was a paper calendar girl and had to transition over to electronic when I had a team, which was a bit of a learning curve, so get used to it when you're still new.

Will you accommodate last-minute appointments? When will you schedule appointments? But will your schedule accommodate last-minute appointments? If so, is there what I call a client filter for this? Client filters will be in a future podcast, but the client filter is essentially a criteria. Is it a last-minute request granted to a client you've worked with repeatedly and you just want to do that in as an in-kind favor? Or will you grant emergency appointments or quick turnaround appointments for people who are new to you because you want to prove yourself? I tend to be on the side of, I'd rather give an emergency appointment to somebody who’s been with me and an established client as a thank you, versus extending that to a new client because I don't want to set the standard and the precedent. That's how we operate all the time.

How do you conduct what I call a styling evaluation or consultation? How do you start the appointment? Do the clients come with you and walk around with you? Do they take notes? Do you take notes? Does nobody take notes? Do you just take pictures and then you send notes? Or do you just take pictures and do, I think some people call it a walk and talk? How does that get conducted? How long does it typically last? What's the deliverable for it? How do you communicate with the clients ahead of time to prepare them for your appointment? This is really important, especially when you're doing vacant work. Obviously, you're going to send out a client agreement that has a lot of stipulations. It can be multiple pages. Not everybody who reads it. Maybe, there are some other ways that you're going to remind people that the house should have been professionally cleaned before you arrived, that you should be able to access the front door easily without having to cross mud or construction debris or trucks or dumpsters or any of that. There should be working electric and heat, and I'm telling you all of these things because these are all things we've encountered over the years. There should not be a toilet in the family room when you get there. Start thinking about how you're going to handle those situations.

How do you buy inventory for vacants? Do you want to make sure that you're always buying lamps in pairs or pillows in pairs, or when do you buy inventory? All of that. How do you install? Is there a process? As you get more experienced, you're going to see “I've got to get the rugs down right away. I can start getting the bathrooms together immediately.” You're going to learn your process, and all of this to say that you're going to figure all of this out because you’re preparing for people to handle this for you at some point. This is why this is really important to do.

How long does it take you to do each step of your proces? You really want to be tracking how long it takes you so that you're ready to anticipate how long it might take your team once they're fully up and running.

Where do you keep your files? I'm going to give you another hint: Google Documents. Something cloud based, because you want them to be sharable amongst your team. I have had mine originally on my computer and then it crashed and then I lost everything and that's why I started with Google Docs, but it was super handy to have all of that all in one place for when I had a team coming on board.

Not only are you doing your marketing, then you're figuring out how you do things, and then you're going to be figuring out how you want to be treated as a business owner, and how you want to create boundaries, and it's almost impossible to anticipate all of the ways that clients will test your boundaries, whether that is on purpose or inadvertently. Some of this is going to come from just learning from experience, so just be ready.

A lot of the Facebook groups, though, that we have available to stagers today, are a great way to find out many of the things that can not go according to plan, so you can start thinking about how you would handle those situations because creating communication plans around things that don't go well ahead of time helps you come from a place of emotional neutrality versus drama, because when something happens to us, like we show up at an investment property where the painters are still there and there's landscaping happening outside, and it's clearly not ready, you want to be prepared for, without the emotion behind it, how you will handle that situation.

Will you send a communication to the seller saying that you can't do the stage because you can't access the property, to give them a certain period of time in which people need to vacate the premises in order for you to go in? How does that work? Because of course, one of the things is, if you're doing multiple stages a day and multiple stages a week, and if you can't get into a property, that's a pain for you as a business owner. First of all, you need people to do all of that work ahead of time, and then, if you need to pay them again to redo the work, because we might need to unload all of that inventory to have access to the next project, or you may not have time in your schedule for another couple of weeks. You really have to start thinking about those things.

How many days buffer do you have for when an appointment can go on your calendar? We used to let them go on whenever, willy-nilly, whenever a client wanted. I was there to over-deliver and that burned my team out, and it burned me out, but I wasn't going to acknowledge it. I was a business owner, but it burned my team out. I almost lost team members because of it. There is really, truly, despite what Realtors and investors will communicate to you, there is very rarely a situation where a three-day lead time to an appointment or longer is going to undermine the sale of the house. I'm going to put that in your mind right now because for us, our vacant staging, we book those seven to 10 business days from the time our client signs their agreement and gives us payment, so we may have previewed it a few days before, so it could be 15 days from the time that we are looking at a project to the time it gets installed, and that has never been an issue for our clients. They might have left to go other places because of price, because I wasn't effective at selling our value, but it was never because of the lead time to get that appointment.

What are your business hours? Do you work on weekends? Do you work nights? This is really important, because people, especially when you’re new, are going to request all kinds of things, and we'll talk about in a minute the thoughts you have might be to over-deliver and that will burn yourself out, so you want to create what your business hours, when your appointment times are, all of that.

How much of a learning curve are you willing to extend to new clients is something that you'll want to be thinking about, because a lot of people are still, hard to believe in 2022, not used to what it looks like to work with a staging business owner. They're going to ask questions, they're going to request things, not because they are looking to maybe get you to lower your price or to install faster, just because they simply don't know. So they might not have a property ready for you to go, like a new investor, may not understand exactly how you need the conditions, and they may not even know the conditions themselves on-site at their investment property, so you want to think about, are you willing to give someone some latitude when they're a new client, and then of course if it becomes a pattern that you experience with them, is that a client that you then need to put through the client filter and let them go and find a new staging professional to work with or staging company to work with?

That was a lot. Figuring out your marketing, how you do things, and how you want to be treated, and what are the boundaries you’re going to create around your business, are the three things you’re going to be thinking about during this period of time, but here's the thing. For any of these things, if you don't think about them, you could potentially have a fast path to burnout, to unhappiness, and a closed business. I want you to remember this. You have a very valuable skill, and staging has a direct return on investment, so people aren't spending money without getting it back and then some very quickly. You’re delivering a hyper-custom product every single time you step through someone’s door, and that's a really expensive and time-consuming way to deliver a service. So, I’m just here to say to you, in terms of setting your pricing, because pricing will come up and bubble up for you as a business owner, there is no right price. There's only the price that you make right. By the way, your price should be based on the math for your business, and not on what other stagers in your area set their prices at. Absolutely.

I have a student who had a local staging business owner who closed their business and started referring her clients, and she thought “wow, if she can't survive, she's so successful, how’s anybody going to,” only for her to start quoting her prices to this other stagers’ past clients, and they were like “whoa, you are so much more expensive,” and I said to my client, “well, now you might have one indication as to why she closed her doors. She probably wasn't making enough money, probably working her butt off and not making enough money,” so you cannot base your prices on what any other business owner is doing, and we'll talk about pricing in a future episode, because there are a lot of variables that you can put into your pricing formula that you'll want to know about.

Then, there's also no right policy. There’s also no right boundary. There’s only the boundary that you make right for yourself, and it doesn't have to feel punitive, it doesn't have to feel emotional. A boundary is simply a line that you are not willing to cross, and you want to be prepared to, from a place of grounded neutrality, share why that is a boundary and what the ramification is for crossing that boundary.

So, that is a lot to contemplate in your growth phase. This is just a little sip of what growth looks like, but your personal growth will at times feel like full-on gulps and that's what I'm here to navigate with you as you go through growing your staging business.
